Ice cream company Shin Line is estimated by Euromonitor International to have a 35% market share in Kazakhstan. Over the 22 years of its existence, production volumes have grown from 2-3 thousand tons to 13 thousand tons per year. Revenue in 2016 reached 5.56 billion tenge against 3.99 billion in 2015. The founder of the company, Andrey Shin, told Forbes Kazakhstan what are the features of the ice cream business, why it is impossible to develop without competition, and what difficulties stand in the way of conquering the Chinese market.

Student accent

Andrey graduated from the medical academy in Bishkek in 1995.

— In my last year of study, I got married, had a daughter, and the question arose about how to earn some money, recalls the interlocutor. - Friends were engaged in the ice cream business, and I was approximately aware of how to work there.

In 1995, with the help of his father, a young entrepreneur decided to open a production workshop, the size of which, according to Andrey, was half the size of his current office. For several months he studied various literature, in order to eventually understand that this would not go far, and to start looking for a good technologist.

— Then we could afford only one technologist, but now the team consists of more than 20 employees who have received higher education in the “dairy business,” the source notes.

Just at that time, the development of the company's first product, Bomba ice cream, began.

- It was created with the aim that, for example, a student could, after having a snack, calmly sit through two pairs of lectures. To replenish carbohydrates in the body, waffle crumbs were added there. Then “La-La Fa” appeared - also “student”: they took two sticks, pulled them in different directions and shared them with each other. There are many such “gadgets” in this area, ice cream is generally a very interesting product, - Andrey says with a smile.

The company slowly developed until, according to the founder, it grew to enter “the Kazakhstani market, which is more interesting in terms of business”. Andrei decided to leave the Kyrgyz company under the leadership of his brother, while he took on a new project. In 2002, the businessman purchased a plot in Almaty and began building a plant on the territory of a former machine repair base with an area of ​​about 5 thousand square meters. m. Then he made the first serious investments: first in a land plot for construction, and in 2003 in the purchase of equipment, which the company took on an installment plan. These investments in the company are estimated at $1 million.

The plant was launched in 2004 and subsequently underwent several major renovations. “Now I understand that in order to start exporting, you must feel comfortable in your market and feel that “at home” is getting crowded,” Andrey shares his experience. – When we entered the Russian market for the first time, we thought that first we need to “take Moscow”, and then the rest of the regions. But it didn't work right off the bat. The second attempt was made in 2008, and this time we started from the Moscow region (Tula, Ryazan), but failed again. On the third attempt, they began to deliver our ice cream to the border areas, and this approach turned out to be correct.

Devaluation in aid

According to the businessman, the ice cream market usually grows by about 2-3% annually, but has been stagnating for the last couple of years.

- If we take consumption in Kazakhstan, then it is somewhere around 2.5 kg per person. In Russia it is 2.78 kg, in Uzbekistan - 1.5 kg, in Kyrgyzstan - 2.2 kg. Now we are studying the Chinese market, where in the past few years there has been an increase from 1.5 to 1.7 kg. But all these are low figures compared to Korea, where consumption per person is 8 liters, Europe - 8-12 liters, USA - 15-17 liters, - explains the interlocutor.

However, despite moderate market growth, the company is growing at 20-30% per year. According to it, this is due to import substitution.

— Today, the presence of imported products on the market is about 40%, and earlier it was 60%. The main suppliers are Kyrgyzstan and Russia, Europe is represented in a small number, sometimes Uzbekistan appears, - says the businessman.

According to Andrey, local producers have the opportunity to take up to 80% of the market - the length of the border with Russia does not allow them to claim more. Even if the adjacent regions are recaptured, Russian producers, who are located at a distance of 10-15 km from the northern Kazakhstani cities, will still be present there.

- Therefore, if we “move” imports to at least 20%, this will be a pretty good indicator. Although we ourselves can sell much more on the territory of Russia and Kyrgyzstan,” he says.

Devaluation also contributed to the escalation to the Russian market.

- When the exchange rate was up to 3.5 tenge per ruble, it was uncomfortable for exports, but, on the contrary, we received a large flow of ice cream from Russia. And when the rate is one to five, it helps to keep the balance. If it is above five, then it is even more profitable for us to sell to Russia, - Andrey explains.

The weakening of the national currency did not affect the local ice cream market much, as it is not so expensive a product that it would be seriously affected by a decrease in purchasing power. Prices have not changed much either, since the main raw materials are Kazakhstani, and the largest expenditure part is wages, which are paid in tenge.

In search of Harry Potter

If everything is clear with the main raw materials, then, for example, one has to turn to South Korea and Europe for packaging solutions. Chocolate is imported from Switzerland, icing from Russia, nuts from Asian countries, butter and milk powder from Belarus and Ukraine, sticks from China.

Shin Line offers 140 types of ice cream. About 20 new species are introduced to the market every year. This, according to the interlocutor, is one of the main difficulties in his business - it is necessary to constantly “create”. Indeed, in order to come up with a new taste of ice cream, you need to try out at least 20 different options, after which the recipe is still being finalized.

According to the businessman, professionals in narrow specialties, such as the so-called Harry Potters, who conduct tastings and work in laboratories, cannot be found on the local market.

— Now, if the population in Kazakhstan were 10 times larger, then there would certainly be such specialists here, he believes.

Personnel for production are recruited from Kazakhstan. As for marketing, people are attracted from all over the CIS and Europe. During the season, the company employs about 2.2 thousand people.

The issue of logistics to nearby regions is solved by Shin Line with the help of its own trucks that deliver ice cream to points of sale. The company has about 300 such sectional cars in Kazakhstan. There are also contractor refrigerated trucks.

Despite the seasonality of ice cream consumption, according to Andrey, work is always going on. Preparation for the next season begins in autumn. Strategic planning is underway, issues of production volume are being discussed. A certain volume is issued in advance and sent for storage.

As it turned out, the decrease in sales in the winter period is observed only in the impulse assortment of ice cream - portioned. And homemade in “baths” is sold even more in winter, so there is no drop in demand in this category.

In addition, during the "off-season" period, the company is engaged in an additional production line - dairy products, butter, semi-finished products, instant noodles. There is also a large confectionery area, where wafer cones, sheets, fillers are produced, used for the production of ice cream. True, these products make up only about 15% of the total production.

In order to provide the market with a variety of products, Shin Line cooperates with foreign companies. So, after two years of negotiations, in 2009, he became the franchisee of the South Korean Binggrae for five years on six types of ice cream. Sheen Line also has an agreement with Universal to use images from Minions and Trolls cartoon characters.

According to Andrey, the acquisition of a license in the Kazakh ice cream market is a very rare case, since many do not want to pay for it, to undergo a multi-level audit.

— Abroad, the market dictates the rules and no one counterfeits well-known brands, as problems will inevitably arise at a certain stage. In our country, this process, unfortunately, has not yet been debugged, but if we want the market to develop in the right direction, we need to put things in order on it, - the businessman is sure.

Dreams of China

5–7% of ice cream produced is exported. Today "Shin Line" supplies products to Mongolia, Russia, Kyrgyzstan, Tajikistan. As already mentioned, plans to enter the Chinese market.

- I think many people remember Putin's gift to Chinese President Xi Jinping during the G20 summit in 2016 - a box of ice cream. After that, China opened the border and about 30 Russian ice cream producers rushed to its market,” Andrey says. We also want to try our luck.

In 2017, the company participated in two exhibitions in China, as a result of which there are supply agreements with more than 100 distributors. This, according to calculations, can be about 5 million servings per year. However, the process of entering the Chinese market is hampered by the lack of an agreement on the import of dairy products into this country.

- According to this agreement, veterinarians must issue us a permit, and until we have it, customs cannot clear the products. Kazakhstan not so long ago signed an agreement on the export of honey to China, this year they achieved the import of lamb. Negotiations on milk have been going on for a very long time, but, apparently, we need to intensify even more in this direction, the entrepreneur argues.

Despite the fact that the main exports of Shin Line go to Russia and Kyrgyzstan, the creation of the EAEU, according to Andrey, did not have a significant impact on his business. And earlier it was possible to safely deliver, it just took more time. Unless small Russian companies, which used to be frightened by the customs clearance process, immediately began to enter the Kazakhstani market.

There is also a problem with export to Uzbekistan.

- The duty on the import of goods from Kazakhstan to Uzbekistan until October 2017 was 260%, and from there - 0%. Now the duty has been reduced to 30%, and this is already good, - says Andrei. – They protect their market, but I think it is, on the contrary, bad for their players, who do not grow without competition. For example, in Uzbekistan, the bulk of manufacturers make only cups and popsicles - using equipment left over from Soviet times. And I believe that if you are doing business, then you need to do it in step with the times.

In 2017, the company completed the construction of a plant in the DAMU industrial and logistics center in the village of Bayserke, Almaty region, where it plans to transfer the production of instant noodles and semi-finished products.
